Self-hosting is attractive for one reason — control — and off-putting for one reason — upkeep. Here is the upkeep for estate agents, itemised.

Keeping It in the Branch Is the Cautious Choice
Estate agencies are careful about their systems for good reasons: franchise agreements that say which software may be used, head-office IT that owns the network, a CRM that has been customised for a decade and must not break, and portal feeds that pay the bills. Adding a cloud AI subscription means another vendor, another data flow to explain to head office, and another set of terms nobody reads. A machine in the branch that connects to none of those systems is the option that changes the least.
It also answers the data question the agency actually has. A branch holds tenants’ references, landlords’ bank details, vendors’ circumstances and the identity documents HMRC expects for anti-money-laundering checks — all belonging to other people. On a machine in the branch the agency can point at, none of it leaves the building to get a listing drafted or a tenancy summarised, and the AML assistant that lists which documents a file is missing never verifies anyone or makes the risk assessment; a person does.
What an agency should not do is run it. Self-hosting is a list of jobs — hardware, install, access control, imports, backups, updates, model upgrades, the phone call when it stops — and in a branch that list lands on the manager. Our arrangement gives the agency the control and takes the list. The machine is rented, not sold, for £500 a month with the software; files and chat history live on it; who sees what follows the Microsoft 365 or Google Workspace sign-in staff already use. We specify, install in the back office, back up, update and support.
Rightmove, Zoopla, OnTheMarket and the CRM are not connected. Drafts go back by a person pasting them. A second branch is a second rented machine, installed the same way. Self hosting AI for an agency, done properly, is a machine in the back office that head office can approve in one meeting.

What is self hosted AI?
AI models running on hardware you control, in the branch, rather than on a provider’s servers. Your prompts, documents and chat history stay on that machine. With ours the machine is rented to you and we handle the install, updates and support.
What does self hosting AI involve if we do it ourselves?
Choosing and buying hardware, installing the model runtime and the tools around it, connecting access control, importing documents, arranging backups, applying updates, testing model upgrades, and being the person everyone rings when it stops. A standing IT job, not a weekend project.
Will head office or our franchisor object to a self-hosted machine?
It is usually the easiest option to approve, because it connects to nothing: not the CRM, not the portals, not head-office systems. It sits on the branch network reading documents you export to it. We will provide a one-page description for whoever has to sign it off.
Does the agency own the machine and the files on it?
The files, yes: they were always the agency’s to hold as data controller, and the machine is simply where they are processed now. The machine itself is rented to the agency, not sold. Nothing is copied to us, and our support access is limited to what the data processing agreement covers.
Does it connect to our CRM or the portals?
No. Rightmove, Zoopla, OnTheMarket and your CRM stay exactly as they are. Documents and correspondence are exported into spaces on the machine; what the assistant drafts is pasted back by a person.
Can it help with AML files?
As an assistant, yes. A custom assistant can go through a customer due-diligence file and list which documents are present and which are absent against your own checklist. It does not verify identity and it does not make the risk assessment; a person does.
How much does Local AI cost?
£500 per month for the software and the hardware rental. The dedicated machine is rented to your business, not sold: you never buy the hardware. It is installed in your building and runs the private chat, document spaces and assistants. Local AI is for business customers only.
